Cost per invoice
Cost per invoice = total AP cost (labor, systems, outsourcing and overhead) ÷ invoices processed in the same period.
Ardent Partners reports an all-in average of $9.84 per invoice and $2.65 for Best-in-Class teams in its 2025 report; its 2026 research cycle puts the average at $9.90. APQC's cross-industry data shows a median of $5.83, with the top 25% at $2.07 or less and the bottom 25% at $10 or more. Definitions differ, so compare your number with one source consistently.
Calculate yours with the cost per invoice calculator, and see the full breakdown in the cost per invoice guide and the cost to process an invoice report.
Invoice cycle time
Invoice cycle time = the average number of days from when an invoice is received to when it is approved for payment. Measure from receipt, not from invoice date.
Ardent reports 8.2 days on average and 2.9 days for Best-in-Class teams (2025); its 2026 figure is 11.6 days. APQC reports top performers receiving an invoice and scheduling payment in 2.8 days or faster, while bottom performers take a week or longer. Slow approvals are the usual cause: they tie for the top AP challenge at 48% in Ardent's State of AP 2026.
Estimate yours with the processing time calculator and compare against the invoice processing time benchmarks.
Invoice exception rate
Exception rate = invoices with at least one exception ÷ total invoices processed × 100. An exception is any invoice that needs a person to step in before it can be paid.
The average is 18.4% and Best-in-Class teams average 11.1% (Ardent 2025); Ardent's 2026 figure is 19.9%. Count each invoice once even if it has several problems, and tag a primary cause so you can fix the biggest one first. More in the invoice exception rate guide and the exception rate benchmark report.
First-pass match rate
First-pass match rate = PO-backed invoices that match the purchase order (and receipt, for a three-way match) within tolerance on the first attempt ÷ all PO-backed invoices matched × 100.
We have not found a public, sourced benchmark for first-pass match rate, so we do not quote one. The closest published measure is the straight-through rate, which counts invoices that need no human touch at all: 35.4% on average and 51.0% for Best-in-Class teams (Ardent 2025), and 38.3% in Ardent's 2026 figures. PO coverage drives both: Best-in-Class teams link 84.0% of invoices to a PO against 47.3% for all others.
Days payable outstanding (DPO)
DPO = average accounts payable ÷ cost of goods sold (or operating expenses) × 365. It measures how long, on average, you take to pay suppliers.
APQC puts the median around 40 days across industries, about 50 days at the 75th percentile and about 30 at the 25th (2024). J.P. Morgan's Working Capital Index reports 51.2 days for the S&P 1500 in 2023. A higher DPO keeps cash in the business, but past agreed terms it becomes late payment. Calculate yours with the DPO calculator and compare by sector in DPO by industry.
Duplicate payment rate
Duplicate payment rate = value of duplicate or erroneous payments ÷ total disbursements in the period × 100. Track the count as well as the value.
In APQC's data, duplicate or erroneous payments are 0.8% of annual disbursements at top performers and 2% at bottom performers. A related APQC measure, payments made error-free the first time, is 98% for top performers, 95% for the middle and 88% for the bottom. Estimate your exposure with the duplicate payment risk calculator, and see how to prevent duplicate payments.
Early-payment discount capture rate
Discount capture rate = early-payment discounts taken ÷ discounts offered, by value, × 100. Count only discounts on approved invoices you could have paid in time.
We have no sourced benchmark for this KPI, so set your target from your own baseline. Whether a discount is worth taking depends on its annualised return against your cost of cash: work it out with the early payment discount calculator. Missed discounts are usually a cycle-time problem: the invoice was still waiting for approval when the discount date passed.
Productivity and accuracy: invoices per FTE
Invoices per AP FTE = invoices processed in a year ÷ full-time equivalent AP staff.
APQC reports 20,964 invoices per AP FTE at the 75th percentile against 6,488 at the 25th, more than three times as many. Use it to size the team and to measure the effect of automation, not as a target for individuals. For which role owns each KPI, see our AP job descriptions.
How to set up AP KPI tracking
Pick five KPIs, fix the definitions, measure three months of baseline, then review monthly with the causes behind each change.
- Write down each formula and data source so the number means the same thing every month.
- Measure a three-month baseline before setting targets.
- Compare with one published source per KPI, not a mix.
- Review monthly; when a KPI moves, record why.
- Restate past months if you change a definition.

How Aequo AP helps with these KPIs
Aequo AP works on the drivers behind the numbers: matching, duplicates and exceptions.
Invoices are matched to purchase orders and receipts within tolerances you set globally or per supplier. Each invoice is checked against past invoices from the same vendor for duplicates. Invoices that fail become exceptions with a reason, an owner and an SLA, and the controls monitor shows SLA breaches, tolerance breaches and invoices waiting more than 48 hours in one view. See exception management in Aequo AP.
Frequently asked questions
What is the best KPI for accounts payable?
There is no single best KPI, but cost per invoice is the most widely benchmarked because it rolls up labor, systems and exceptions into one number. Pair it with invoice cycle time and exception rate, which explain why the cost is high or low.
What are some key metrics for accounts payable?
The core set is cost per invoice, invoice cycle time, invoice exception rate, first-pass match rate, days payable outstanding, duplicate payment rate and early-payment discount capture. Many teams add invoices per AP employee and the share of invoices linked to a purchase order.
What are the 5 main KPIs for accounts payable?
If you only track five: cost per invoice, invoice cycle time, exception rate, days payable outstanding and duplicate payment rate. Together they cover efficiency, speed, quality, cash and control.
How many invoices can be processed in a day?
It depends on automation, PO coverage and invoice complexity. APQC reports 20,964 invoices processed per AP full-time employee a year at the 75th percentile against 6,488 at the 25th percentile. Measure your own invoices per FTE rather than borrowing a daily target.
What are the biggest challenges faced in accounts payable?
In Ardent Partners' State of AP 2026 survey, slow invoice and payment approvals and high exception rates tie as the top challenge at 48% each, and 22% cite a lack of visibility into invoice and payment data. Cycle time and exception rate are the KPIs that track those problems.
Is a payable due in 30 days a current liability?
Yes. Accounts payable due within 12 months, or within the operating cycle if longer, is a current liability. That balance is the numerator in days payable outstanding.
What are the key skills for accounts payable?
Accuracy, knowledge of matching, accruals and reconciliations, comfort with an accounting system or ERP and spreadsheets, and clear communication with suppliers and approvers. Managers also need to read and act on these KPIs. See our AP job descriptions for skills by role.
Move the KPIs that cost you most
Aequo AP is AP automation for SMB and mid-market teams on every major accounting system or ERP. It matches invoices to POs within your tolerances, flags duplicates, gives every exception an owner and an SLA, and shows tolerance and SLA breaches in one controls monitor.
