Cost per invoice benchmarks

Published benchmarks put the average at $9.84 per invoice, best-in-class teams at $2.65 and everyone else at $12.42, with processing time falling from 13.5 days to 2.9 days as cost falls.

The gap between the two groups is the useful number. Ardent’s benchmark summary reports that best-in-class teams process invoices at 79% lower cost and 79% faster than their peers. For a team handling 1,000 invoices a month, the difference between $12.42 and $2.65 is about $117,000 a year.

What goes into cost per invoice

A fully loaded cost per invoice includes everything it takes to get an invoice from receipt to payment: AP labor, approvers’ time, software, payment fees and overhead.

  • Labor. AP clerks and managers, with benefits and payroll taxes. This is usually the largest share.
  • Approver time. Department heads and project managers who review, code and approve invoices.
  • Exception handling. Time spent resolving price and quantity mismatches, missing purchase orders and duplicate submissions.
  • Supplier inquiries. Ardent reports that AP staff spend 21.9% of their time dealing with suppliers, mostly answering “where is my payment?” questions.
  • Technology. AP software, invoice capture or OCR, payment fees, and the share of accounting or ERP licences used by AP.
  • Overhead. Office space, equipment and IT support allocated to the AP function, plus any outsourced processing.

How to calculate cost per invoice

Cost per invoice equals total AP cost for a period divided by the number of invoices processed in that period.

  1. 1

    Step 1

Pick a period, usually the last full quarter or year, so seasonal spikes even out.
  2. 2

    Step 2

Add up AP labor: salaries, benefits and payroll taxes for AP staff, plus the share of managers’ and approvers’ time spent on invoices.
  3. 3

    Step 3

Add technology: AP software, OCR or capture tools, payment fees, and the share of ERP or accounting licences used by AP.
  4. 4

    Step 4

Add overhead allocated to AP: office space, equipment, IT support and any outsourced processing.
  5. 5

    Step 5

Count every invoice processed in the same period, including credit memos and invoices that were rejected or reworked.
  6. 6

    Step 6

Divide total AP cost by the number of invoices processed. That is your fully loaded cost per invoice.

Here is the calculation for an example team processing 1,500 invoices a month. All figures are illustrative.

Worked example: annual AP cost
Cost itemAnnual cost
AP staff: 2 full-time clerks, salary plus benefits$124,000
Share of AP manager and controller time (25%)$30,000
Software: AP tool, OCR, payment fees$9,000
Overhead: space, IT, equipment allocated to AP$12,000
Total annual AP cost$175,000
Invoices processed per year18,000
Fully loaded cost per invoice$9.72
Labor-only cost for the same team is $6.89 per invoice. Fully loaded is the number to compare with published benchmarks.

Run the same calculation with your own numbers in the cost per invoice calculator.

Fully loaded vs labor-only cost

Labor-only cost counts AP staff salaries; fully loaded cost adds benefits, approvers’ time, technology and overhead. Benchmarks such as Ardent’s are all-in figures, so compare them with a fully loaded number.

Labor-only figures are easier to calculate but understate cost because they leave out the time approvers spend outside the AP team and the software the team relies on. If you track cost per invoice over time, pick one definition and keep it.

What drives cost per invoice up or down

Cost per invoice falls as fewer invoices need a person to touch them, so the drivers are exception rate, straight-through processing, electronic invoices and PO coverage.

Exceptions are usually the biggest lever. See invoice exception rate for causes and fixes, and three-way matching for how PO-backed invoices get approved without manual review.

How to lower your cost per invoice

Remove manual touches in the order they cost you most: get invoices in electronically, match them to purchase orders automatically, cut exceptions at the source, and give suppliers self-service payment status.

  1. 1

    Measure first

Calculate your fully loaded cost per invoice and exception rate so you know your starting point.
  2. 2

    Capture invoices automatically

Use one intake email or portal and automated data extraction instead of manual keying.
  3. 3

    Raise PO coverage

Require purchase orders for recurring and high-value spend so more invoices can be matched automatically.
  4. 4

    Match with tolerances

Approve invoices that match the PO and receipt within agreed price and quantity tolerances without review.
  5. 5

    Fix exceptions at the source

Track why exceptions happen by supplier and fix price files, units of measure and missing receipts.
  6. 6

    Route approvals by rule

Send non-PO invoices to the right approver automatically, with reminders, so invoices do not wait in inboxes.

Frequently asked questions

What is the average cost to process an invoice?

Ardent Partners’ State of ePayables 2025, a survey of 204 AP professionals, puts the average all-in cost to process one invoice at $9.84, with an average processing time of 8.2 days.

What is a good cost per invoice?

Ardent Partners’ Best-in-Class AP teams process an invoice for $2.65, 79% less than the $12.42 average for all other organizations. Use those two figures as the range: the closer you are to $2.65, the more of your process runs without manual touches.

How do you calculate cost per invoice?

Divide total accounts payable cost for a period (labor, technology and overhead) by the number of invoices processed in the same period. Use fully loaded labor, including benefits and the time managers spend approving and resolving exceptions.

What drives the cost of processing an invoice?

Manual touches. Exceptions, paper or PDF invoices that are keyed by hand, invoices without a purchase order, and supplier inquiries all add staff time. Ardent reports an average 18.4% exception rate and 21.9% of AP staff time spent dealing with suppliers.

How much does AP automation reduce cost per invoice?

It depends on how much of the manual work it removes. The best published reference point is the gap between average and best-in-class teams in Ardent’s data: $12.42 versus $2.65 per invoice, with best-in-class teams processing 1.8 times as many invoices straight-through.

Should cost per invoice include approvers’ time?

Yes, if you want a true fully loaded number. Time managers and department heads spend reviewing, approving and answering questions on invoices is part of the cost even though they are not in the AP team.

Automate matching, approvals and exception handling

Aequo AP captures invoices, matches them to purchase orders and receipts, routes approvals and flags duplicates and exceptions, then syncs with QuickBooks Online, Xero, FreshBooks or Zoho Books.
